“Best tools for a small agency?”
There is no position eleven.
Generative Engine Optimization (GEO) is the practice of getting your brand named (and recommended) inside AI-generated answers. When someone asks ChatGPT "what's the best project management tool for a small agency?", the answer names three or four products. GEO is the work of being one of them.
It matters for a simple reason: that answer is the whole result page. Classic search gave you ten blue links and a second chance on page two. An AI assistant gives one answer, and the brands it doesn't name effectively don't exist for that buyer.
How an AI answer is different from a search result
A search engine ranks documents. An assistant composes an answer. It draws on what its model already "knows" about your category, and increasingly on live web results it retrieves and cites while answering. That changes the game in three ways:
- There is no position eleven. A typical recommendation answer names 3–6 brands. You're in the consideration set or you're invisible.
- The assistant reads sources, not rankings. When ChatGPT or Perplexity browses, it pulls from comparison articles, review platforms, community threads and vendor pages, then synthesizes. Being cited well in those sources matters more than outranking them.
- Answers vary. Ask the same question twice and you can get different brand lists. Visibility is a probability, not a rank, which is why measuring it takes repeated sampling, not a one-off check.
GEO vs. SEO: what actually changes
SEO and GEO overlap heavily: good content, crawlability and authority help both. But the optimization target is different. SEO optimizes your pages to rank for queries. GEO optimizes your brand's presence across the sources AI trusts to be recommended for questions.
In practice, the biggest mindset shifts are:
- From keywords to questions: the unit of measurement is a buyer-intent question ("best X for Y"), not a keyword with volume.
- From your domain to the whole evidence base: a Reddit thread or a review-site listing you don't control can drive more AI mentions than your own blog.
- From rank tracking to answer sampling: you measure how often you're named across many runs, platforms and days.
What actually moves AI recommendations
Nobody outside the labs knows the exact weights, but tracked across enough answers, the same levers show up consistently:
- Presence on cited sources. Look at what the assistant cites for your buyers' questions, and get your brand into those exact pages: review platforms, "best X" round-ups, community threads.
- Answer-shaped content on your own site. Pages that state plainly what you are, who you're for and what you cost (with real comparison content) give assistants something quotable.
- Entity clarity. A consistent name, category and description everywhere (site, directories, structured data) helps models resolve who you are.
- Crawler access. If AI crawlers are blocked, live-browsing assistants can't read the evidence you publish.
How to start
Start by measuring, not guessing. Pick the questions your buyers actually ask (here's how), run them against the assistants your market uses, and see who gets named. Most brands discover a competitor owns their category's answers, and which sources make it so. Then the work is ordinary marketing, aimed at the right pages.

FAQ
Is GEO replacing SEO? No, it sits on top of it. Assistants lean on search indexes and crawlable content, so SEO fundamentals still pay. But brands that only watch rankings are blind to the answer layer forming above them.
Can you pay to be in AI answers? Not organically. Ad formats are appearing on some surfaces, but the recommendation itself isn't for sale, which is exactly why the organic work compounds.
How long does it take? Content and citations get picked up on very different clocks: live-browsing platforms can reflect a new page within days; model-knowledge shifts take much longer. Measure weekly and judge the trend, not the day.
